Organizational Heart Failure

O.D.  or  D.O.A. ?

When O.D. (Organizational Development) fails to resuscitate a dying enterprise, there are seldom more than two options to pursue. The first, and most prevalent, is to simply roll the victim organization over and declare it D.O.A. (Dead On Arrival).

The second is more challenging and sings to the accompanyment of opportunities: It’s called O.R. (Organizational Rebirth) and is cornerstoned by an massive infusion of E.L. (Entrepreneurial Leadership).

Every size and type of organization —profit AND nonprofit— comes face-to-face with life-threatening problems at some point (and at least once) in it’s lifetime. Most often, it appears that the malignancy stems from some form of poor management, and more often than not appears to evidence itself as an issue of financial shortcoming.

Example: You can’t run a nonprofit organization that’s not conducting ONGOING fundraising and grant procurement efforts. Regardless of good intentions, without money there’s nothing to run.

When the principals who are involved decide that it’s time  to overhaul, restructure, refurbish, rearrange, rebuild, reinvent . . . go for it! BUT, call it something that organization people can relate to, feel positive about, commit to and enthusiastically support. Ask THEM to brand the project with a name and identity.

It’s the leader’s job to determine the purpose, intent, mission, goals/objectives, strategy, and tactics. It’s the leader’s job to “rally the troops,” motivate and guide, to solicit feedback, to listen 80% of the time. Make-believe leaders push. Real leaders pull!

Remember leaders can delegate authority,

but not responsibility.

When it’s time to choose to fold up or buckle up, don’t choose to make it hard. Don’t choose to make it daunting. Don’t choose to make it more stressful than it may be. Don’t choose to make it overwhelming. Don’t be a drama queen. Don’t be overbearing. Choose instead to think like a leader and act like an entrepreneur.

Reinventing yourself as a person or as an organization doesn’t have to be drudgery or negative or threatening unless you choose it to be. Choose for it to be fun! Choose for it to be easy! Choose for it to be positive! Choose to go with the flow instead of over-analyzing what went wrong.

Choose to keep EVERYTHING

in the “here and now”!

Reality: It’s a far deeper process than changing facepaint. The reinventing-survival experience is rarely a simple one, but that doesn’t mean it can’t be fun and easy. Simply choose –and constantly REchoose to reinforce– for it to be easy and fun. With vigilance, the challenges can turn into opportunities in a blink.

Oh, yes, and it’s okay to blink.

WORKING WITH VOLUNTEERS

Exceptional Leadership

                                           

Can Bring Exceptional Success

 

But working with volunteers demands exceptional leadership. Why? Because anything less can spell exceptional failure and — at the very least– produce exceptional frustration. When a nonprofit, for example, needs to depend on volunteer groups to handle special or ongoing projects, the odds are that one or more of five problem areas will surface.

According to Ed Bancroft, world renown leader in organization and management development, community development, and race relations, the five “Common Problem” areas that emerge in working with volunteer groups consist of:

1) Having too many goals

2) Lack of an adequate contract

3) Lack of leadership and accountability

4) Lack of rewards or recognition

5) Lack of attention to group process

 

When a volunteer group of any composition attempts to get started, there is a tendency to attempt more than can realistically be accomplished. So the basic tenets of effective goal-setting need to be addressed right from the git-go. Those criteria, together with some other goal-setting thoughts, are here and here and here.

After starting with a Priority Task List, Bancroft suggests charting answers to: WHAT will be done? HOW will it be done? WHO will do it? WHEN will each task be completed? and BY WHAT DATE will the goal be accomplished?

The most successful volunteer groups start with a (very specific) agreement regarding each person’s role and expectations, and in matching each individual’s strengths to the tasks at hand. (Tight agenda) group meetings, (specific) written job descriptions, and a permanent “How Goes It?” focus on ongoing progress are all means to the ends.

A great many volunteer groups stumble along, reluctant to deal directly with leadership accountability. This single shortcoming can undo the best of intentions and efforts. Clear role definition, including having a fulltime volunteer coordinator (or staff member), who links the volunteers with paid staff, helps ensure that volunteer energies are maximized.

Volunteers work for the good of the cause but also for personal recognition, and some form of reward for specific achievements. And, always praise in public! Volunteers should get priority consideration for staff appointments, be offered as much appropriate training as possible.

Remember to appreciate volunteers for what they give up: Besides time and energy, for example, there are often expenses they absorb for baby-sitting, lunches, and transportation. Free or discounted lunches, work time beverages and snacks can go a long way. Some volunteer programs qualify for Federal funds, United Way, or foundation grants to reimburse volunteers.

Most volunteer groups are not tuned into “Process” — how they work together and how they need to work together. They tend to lack awareness of essential communication and decision-making methods. Workshops focused on these skill sets and an appointed (very objective) Process Observer can be designated to provide ongoing feedback on what she or he observes of group dynamics.

 The excitement and enthusiasm levels generated

 in volunteer groups is directly proportionate to

  the attention given to the issues outlined above.

Business Owners/Operators and Managers

Innovators: KEEP OUT!!!

I’ve been called an entrepreneurship evangelist. I’ve worked with thousands of doctors, business owners/operators and managers, market innovators and entrepreneurial thinkers. Like most, I’ve spent a lifetime taking (reasonable) risks, rejecting authority, breaking rules, and regularly working long into the night,

And I developed a nothing-is-taboo attitude[So don’t tell me what to stay away from!]

But — what’s the old saying?– “The truth will (win) out!” And my experience says that the truth is if we are to make a success of  business, professional practice, career, and life pursuits, we need to set success goals that include what to avoid, as leaders, as people.

My top 7 suggestions of what to avoid and why:

KEEP OUT of jail. Let’s face it. There’s not much of anything positive or worthwhile to be had, or add to your resume, by being in jail. Yes, a handful of inmates out of millions might learn a life lesson or two, but jail is hardly a breeding ground for success at any level. So, stay away from it. Question your motives before you act or speak.

KEEP OUT of courtrooms (unless you’re a lawyer). Courtrooms can be just a stress notch away from jail. The attached anxieties alone are enough to topple years of hard work and good intentions. You may think that courtroom appearances are not always your choice, but if you don’t choose to initiate a legal event, you do choose to set yourself up or put yourself in position that could lead you there. No it’s not always avoidable, but much of it is. Bottom line: Can your business afford for you to put business time, energy, and funds into a pursuit that’s not your business?

KEEP OUT of doctors’ and lawyers’ offices (unless you’re a doctor or lawyer). If you are constantly and consciously choosing to live a healthy lifestyle, you can often avoid doctors and minimize  situations beyond routine healthcare.

Remember that once a doctor sends you to another specialist, you are IN THE SYSTEM, and the most tenacious efforts to escape it’s time and money-consuming clutches rarely succeed. For the same high stress reasons to avoid jail and courtrooms, choose to minimize lawyer visits and limit them to essential  occurrences and preventive maintenance.

KEEP OUT of hospitals (unless you work for one). Contrary to the onslaught of misguided hospital marketing that blankets this country, hospitals do NOT spawn good health. They treat those who no longer have good health, and –in many documented cases– actually contribute to the exacerbation of ill health. This is not to question professional dedication or skills. It is simply a reminder to strive for life directions that have the best odds of helping you avoid hospitals.

KEEP OUT of hiding places (unless you’re playing hide-and-go-seek with the kids) when it’s time for family and church and community. These are the times that define you and what you’re all about as a human being.

KEEP OUT of fights (unless you’re a boxer). Disagreements can be healthy, but disagreements require self-vigilance to prevent them from accelerating to the point of getting out of control. Anger, mean-spiritedness and grudges can ONLY work against you and quickly become the undoing of all you’ve worked so hard at to put together.

KEEP OUT of nonproductive relationships (unless you’re a shrink or a cop and your career calls for engagement). In other words, stay around positive-minded people as much as possible and pursue opportunities to surround yourself with others who consistently demonstrate positive, upbeat attitudes. TIMING

LIFE & LEADERSHIP SUCCESS

 

IS ALL ABOUT TIMING!

I am a business and professional practice development specialist –many years, thousands of problems, projects, and people– proof beyond the shadow of a doubt that life and leadership success catapult out of having a highly defined sense of TIMING. Period. Yes, PASSION and ATTITUDE. Yes, INTEGRITY. But without TIMING, there’s no success! None.

This doesn’t mean running around like a headless chicken trying to squeeze twenty-five hours out of every day. It means having enough experience, instinct and sense of direction to know exactly when it’s the right time to say and do, when it’s the right time to back off, when it’s the right time to charge forward, and the right time to take steady steps toward target goals.

Think baseball here, imagine you have the world’s greatest bat swing. But if your bat is too early or too late or at the wrong height to meet the pitch, it means nothing. Wrong words–even right words–at the wrong times cost sales, cost relationships, cost court cases, cost lives. The best, most well-intentioned offers and behaviors made at the wrong times can spell disaster.

So doing and saying the right things may get us through life and look like leadership to others, but if the timing is off, even the best words and behaviors will not produce success. The world’s most successful leaders are those who possess a keenly developed sense of timing–knowing WHEN to speak and WHEN to listen, knowing WHEN to act and WHEN to wait.

Okay, so how do we develop this skill, this sense of awareness about WHEN to do and WHEN to say? Unfortunately, there doesn’t appear to be any quick-fix approach beyond practice, practice, practice. But being aware of the distinctions between having a full arsenal of life and leadership tools, and knowing when to use them, is half the battle.

The thing is are we truly serious about making a difference with our lives? Are we truly serious about building a track-record for effective leadership that teaches by example and that rallies and inspires others to get things done? Then we need to be realistic enough to recognize that gaining the skills and tools is like getting great medical training. It just sets the stage.

Knowing how to say and use what we have at the time that it’s needed to be said and used is what separates leaders from followers. It is what separates those whose lives make a difference, from those who plod aimlessly along the path of least resistance and accomplish little of value in their families, friend and spiritual circles, or the communities they draw from.

Is it time to reassess where we’re headed, and to 

work harder at cultivating our sense of timing?

Good timing is not an accident.

Two “Takes” On Life for Entrepreneurs . . .

AS ZIG AND ZIGGY SAID . . .

to hopefully join Ziggy for some fun and enjoyment “there”!)

What’s the point? Entrepreneurs have a way of becoming so driven and preoccupied by the race to achieve their ideas, they rarely take enough time out to enjoy what they already have, like family and friends, and life itself. They can also become so readily entrenched in “doing” for themselves and the growth of their ideas, they can often forget about helping others.

If, like many entrepreneurs, you think you have been put on earth to better mankind by pursuing your great ideas to the exclusion of taking time outs for your self and your family and friends, or to the exclusion of taking time to help others in their moments of need, you might want to revisit your sense of reality and the purpose of your life and business leadership.

My recommendation for how to proceed with this thought for the next minute is to simply take one more step and have a little fun by entering “Ziggy” in the search window to the right, then scan the three blog posts that surface, then enter “Zig Ziglar” in the search window and scan the fifteen or so blog posts that mention or quote him.

I promise –that between the two quick searches– you’ll be amused or prompted to action, if not both. Most assuredly, you will be as I have been by re-skimming these posts, enlightened. I stand humbled by the inspiration I draw from each. You?

Headed Down Your Business Homestretch

Help Jumpstart

                                 

My Kickstarter

                                                         

For many businesspeople, asking for help may come easy, but rarely is it easy for an entrepreneur.

For an entrepreneur, such a request can translate into “having to swallow my pride,” “getting someone to do what I can do better,” “having to trust someone else with my baby,” “admitting a weakness,” or “owning up to my own inadequacies.”

So what? Who appointed you as “Perfect”?

When you consider that all of the above suggested excuses (which I have heard often over my years of business and professional practice development consulting . . . and have admittedly tried myself on occasion) reduce themselves to unproductive ego-based thinking and behavior.

Remember your grandfather telling you:

“No man is an island”?

                                                       

Ego-maniacal thinking and behavior of course tends to dominate early-on entrepreneurship pursuits until experience and reality sink in and struggling entrepreneurs begin to realize that it’s the idea that’s important, and that any (legal) way to achieve success –regardless of others that need to be relied on– is the right way to go.

For entrepreneurs,

results tend to outweigh process.

                                    

Interestingly, the opposite tends to be true in government and corporate life where more relience is placed on analysis of available options than on getting the job done (e.g. deciding which committee to study an emerging market becomes folly in the face of an entrepreneurial spirit that simply drives itself into the heart of the market and adjusts along the way.

I have learned a great deal in the first half of my Amazon Kickstarter site effort that literally requires nerves of steel for me to implement in completing the second half of the effort. Stuff I forgot: Ask for the sale. Ask again. And again. Drive as many people as possible to visit or experience your message. Adjust and improvise. Switch gears. Ask for the sale. Ask again.

Why “nerves of steel”? I’m a creator, not Superman, not Zig Ziglar, not (Thank Heaven!) Steve Jobs, not an award-winning super-salesperson or winning candidate. I’m just a small business owner.

I’m me. I don’t like asking. I have to conjure up massive amounts of courage to approach my friends and family, and online contacts (even strangers) to buy into something I created. I know in my heart that what I have to offer is worthy. I know it’s a great dollar-value. And, yes, the Kickstarter race against the clock means it’s “make it or break it” time. It still feels awkward.

But –ahhh I’ve always taught that behavior is a choice, so it’s time to get over all that and step up to the plate, right? Okay, so here it is —

My Special Thanksgiving Thanks . . .

I am thankful for my

                                     

 Kickstarter Backers!

 

Happy Thanksgiving!  I hope it is a time of great rest, relaxation, reassessment and re-energizing for entrepreneurial leaders everywhere. Certainly, it is a time for family, friends, and appreciation . . . a time for prayer and caring and tolerance.  

Thanksgiving is for me personally —and most of all— a time for saying thank you to those who have locked arms with me through the two years of harsh realities and trauma that ended with Kathy’s death this past March.  

It is only because of that allegiance and outpouring of love and support for my personal and business survival that I have indeed survived. It is with full and deep appreciation for all that Kathy meant to me and the joy she brought to my life, that these friendships and offerings of time and help, and support (even food!) have prompted me to do what she urged of me consistently (but that I unwittingly resisted) over her last two years: to move on! 

AMAZON Kickstarter, as many of you know, has enabled me to step forward with the wonderful book manuscript –HIGH TIDE— that occupied thousands of hours of my spare time (and much of Kath’s) over the past twelve years. But Kickstarter is just a platform, a format.  

It took a concerted effort by a small army of close friends and family members to give me the faith and incentive and encouragement to bring that format to life… to move on. As it stands this minute:  it works!         

In the middle of my Kickstarter website, you’ll find a lengthy list of individuals who stayed with me through the long haul and who passed me the torch to light up HIGH TIDE

Many others, too many to list here, have eagerly jumped on the bandwagon to help. They know who they are. I will thank each publicly as soon as I can get through the Kickstarter project, regardless of outcome.  

I will simply say here and now that I am deeply grateful to each of you who have taken the time from your own busy lives to reach out and pull me a rung or two up the ladder and for bringing God’s blessings to my doorstep. Thank you. I love you all. And God Bless YOU.

Competitive Business

Your competition is in

                          

summer slowdown mode

                             

. . . so speed up!

                                

Former New York Mets manager Willie Randolph professed that winning teams needed the attitude that when they were able to get ahead of an opponent in a game or series, was the time to “put your boot on their neck.” Merciless? Maybe. A winning formula? Maybe. (Though Willie was hardly a big-winning manager.) A philosophy with merit? Sure.

It’s always worth considering options for dealing effectively with your competitors. But –unless you’re a boxer– knockouts are rarely if ever the most effective method for your reputation and long-term growth. Many successful small businesses actually use a competitor’s summer slowdown period as a chance to collaborate and exchange supportive services.

As unlikely as it may seem on the surface, down-shifting summer and holiday gears from 3rd to 2nd can be done with less negative financial impact when good working relationships with competitors can be called into play. I’ve even heard of competitive retail firms alternating seasonal slow-down periods by arranging to cover for one another.

TURN DOWNTURNS UP!

                                      

And don’t many successful professionals do that routinely? Doctors, lawyers, accountants, and many creative and tech services will provide short-term coverage for one another in a spirit of teamwork, and to make the most of opportunities to spread out overhead costs, and keep clients/patients/customers who might otherwise stray.

“WIN-WIN” isn’t just a leadership/teamwork slogan. Any situation where bi-partisanship can enhance overall performance of competitive businesses is a win for customers as well. Bartering work hours for administrative or sales personnel, for instance, can be very effective when the business owners and managers are equally committed.

Barter can be especially beneficial

for business startups and overhauls!

 

The retail world is filled with great examples. Physically-clustered competitors can usually attract many more customers than those in isolated locations. Consider the drawing power of New York City’s Diamond and Garment Districts, San Francisco’s Fisherman’s Wharf, Houston’s Riverwalk, Delaware’s Outlet Centers . . . add your own here!

The point is that while you may be looking to throw a knockout punch at your competitor, consider the opposite. A cooperative arrangement can benefit you both, and even be there to support you if your business ever goes through a slowdown period. Examine the ways you do business before turning up the heat on your competition.

TRANSPARENT LEADERSHIP

Seeing through it all

                        

…maybe, maybe not.

There’s an awful lot of talk in top management circles trending to the favor-ability of transparent leadership, but reality often dictates the need to exercise the exact opposite, at least for certain situations. Two-facedness? Manipulative? Irresponsible? Lacking integrity? Ruling by exception? Well, even open windows do not always afford a clear view.

When every word you say and move you make is public to all around you, it can be inhibiting to decision making that might be for the good of all involved. Adhering to a policy of transparency can instead take on a neurotic life of its own which can prevent meaningful forward motion.

Consider, for example, the advisability of sharing content of investor or prospective investor discussions as they occur, with all employees. . . or, publicly airing the private meeting critique of an under-achieving employee. Actually, many if not most sensitive-type bits of information might best be kept private and only be shared on a need-to-know basis.

We badger government officials to maintain transparency because they are elected and paid by us to represent our interests, and we are entitled to know what they think and say, and how they behave. But business (thankfully, for the cause of cultivating entrepreneurial spirit and the capitalism that fuels our economy) doesn’t conduct itself that way.

Private enterprise shareholders are entitled to know how business management represents the interests of a given company, but not have a say in every issue. Shareholders are instead invested in the integrity of the management that represents the company they are invested in.

Effective transparent leadership may translate to open-door management for many, but even those who take their doors off the hinges have been known to beef up their effectiveness with periodic whispers and private notes. Because sharing everything with everyone can easily create more problems than it solves.

Another way to think of it is simply that not every organization member is capable of understanding areas of specialization beyond what she or he is directly involved with, and to expect that that’s the case is to invite confusion and delay that will block progress. It’s healthy to look at the total leadership picture before throwing all the doors and windows open.

To paraphrase Lincoln’s famous quote: “You can be transparent to all of the people some of the time, and you can be transparent to some of the people all 0f the time, but you can’t be transparent to all of the people all of the time.”
